Promotion as a deliberate act.

In 0.x the desk shadows everything: it ranks, it logs, it doesn't execute. This screen is the only place that flip happens. No silent promotions, no auto-graduations — every project crosses the threshold by hand, and every promotion lands in the audit log.

1 · Status pill is a verdict, not a metric

Four states · Not ready · Promising · Ready · Live. Color encodes urgency, not progress: only Ready wears the accent, because that's the only one waiting for you.

2 · Per-project stats: 3 numbers, no scrolling

Pass-rate · decisions · ambiguity. Trust, volume, hesitation. The "why" line below explains in one sentence what's holding it back — never just a number.

3 · Flip toggle is gated

Disabled (data-locked) when any threshold is unmet. The pill literally cannot move. Tapping a Ready toggle opens the confirm sheet — the toggle never flips on tap alone.

4 · Sparkline is bicolor

Shadow decisions in soft accent, live decisions in solid accent. After rclaude flipped 11 days ago, the live segment grows visibly. You see the policy change in the chart.

5 · Kill switch lives at the bottom edge

Pause-all-live. Always thumb-reachable. Danger-tinted, but never modal — you can't accidentally hit it; the affordance is a button not a swipe-to-confirm. Counts how many projects are about to flip back ("1 project live").

6 · Confirm sheet shows what was checked

Every threshold the project crossed, with the actual value in mono. Reads as "here's why I'm letting you do this". Cancel and Confirm are equal-weight buttons — no dark-pattern asymmetry.

7 · 60-second undo

Even after confirm. The flip lands but stays revertible for one minute — long enough to catch "oh that was the wrong project", short enough not to leave the policy in limbo.

Codified in the manifest under checkpoints.shadow_gate_shipped.thresholds. Engineering can tune; the UI just renders whatever the policy says.
